Transformation leadershipDecide, choose, deliver

We start with what has to change for your company to perform better and respond faster. Then we choose the means. Never the other way around. A transformation is not primarily an IT project. It can touch your people, your organization, your locations, your technology or your digital tools.

Who it’s for

For CEOs who need to change their organization, footprint, technology or business model.

What you get

Costed scenarios (gain, cost, risks and timeline), including the option of changing nothing.

Deliverables

Baseline measurement, comparison with similar companies that perform better, scenarios, roadmap.

Implementation

At your request, managed to measured results.

What a transformation covers

People

Skills, management, roles, how decisions get made.

Organizational

Structure, responsibilities, decision paths, support functions.

Geographic

Locations, consolidating or opening sites, new markets, relocating operations.

Technology

Equipment, processes, automation of production or logistics.

Digital

Information systems, data, artificial intelligence.

Most transformations combine several of these. We handle them together, because a reorganization without the right tools, or a new tool without a reorganization, loses most of its value.

How we run a transformation

  1. Listen and measure. We meet the people in key roles and put numbers on the starting point: margin, lead times, costs, service quality.
  2. Compare. We benchmark your situation against similar companies that perform better, in your industry or in adjacent businesses.
  3. Build the scenarios. Every scenario is costed: expected gain, cost, risks, timeline. The “change nothing” scenario is always costed too.
  4. Decide. You choose the scenario and your providers, knowing the options.
  5. Oversee, if you want us to. A target gain and a target cost are set before any provider is approached, and no workstream moves to the next stage without a measured result.

Why set targets before you act

We put a number on the target gain and the target cost before choosing anything, because a transformation starts losing value before it is even launched. In a 2021 McKinsey survey of 1,034 executives, nearly a quarter of the value lost was lost at the target-setting stage, and successful transformations captured on average only 67% of their financial potential.

Our role, and the role of others

Exelvys scopes and quantifies

We define the need, put numbers on the options and help you decide. If you want, we then oversee implementation and the result.

We don’t presuppose the answer

Depending on the situation, the answer is a reorganization, upskilling, a move, an industrial investment or a tool. We bring in specialist expertise when it is needed.

The choice stays yours

We help you compare, negotiate and decide, but the decision is yours.

Frequently asked questions

What does overseeing a transformation mean?

Holding to the two commitments set at the outset, the gain and the cost, over time; making the call when a gap appears; and reporting to the CEO in economic terms. We offer it at your request, after the decision.

Do we need new tools to transform?

No. Many transformations are first about people or organization. A tool is chosen only if it serves the chosen scenario and returns more than it costs.

Can we hire you for the scenarios only, without implementation?

Yes. The engagement then ends at the decision, with costed scenarios and a roadmap. Oversight is offered afterward, only if you ask for it.
